Because this work is foundational, not tactical.

Your PMM, growth lead, or sales leader could attempt it, but in practice they are going to prioritize task execution: demos, campaigns, and pipeline targets. Deep signal diagnosis requires someone to step back from output and question the underlying ICP, value proposition, and buyer journey assumptions. Quarterly pressure kills its momentum.

It’s also difficult to objectively challenge the thesis you built. Early traction came from founder intuition. When a second product or segment underperforms, teams tend to optimize volume rather than question signal alignment. An external audit can separate assumption from evidence without internal politics or identity friction.

Most importantly, this de-risks your next major hire or channel investment. A signal audit clarifies where gaps are occurring in weeks, not months. The risk you take is spending 7 to 10 months only to discover that a new PMM or GTM engine was executing against the wrong hypothesis.

A GTM signal audit doesn’t replace your team. It gives them a validated foundation to execute with confidence.

You’re on the right track if product marketing is already planned. My earliest GTM wins were shaped by taking a PMM approach to customer development. However, consider that you’re also likely asking your first PMM to execute quickly.

If you hire a PMM before you have clear GTM signal, you might be setting them up to fail. They will spend their first 90 days guessing—just like you are now—except you’ll be paying their benefits and overhead.
